Besides being a widely used framework for structured goal setting, SMART goals have the potential to provide a clear understanding between faculty members and their unit leaders, describing the anticipated level of performance with respect to their responsibilities. In other words, they provide a plan to help faculty clarify the areas in which they will spend their time, focus and attention.

These goals include five elements:

Specific (S): A goal deeds to clearly communicate what you want to accomplish.

Measurable (M): Identify what metrics you will use to determine if you met this goal, considering leading/lagging indicators, and a possible progression to indicate if you are on track.

Achievable (A): Is the goal truly attainable for them and identify any support that they would need to accomplish the goal (such as tools or new skills).

Relevant (R): Is the goal relevant to the faculty member’s academic unit? Is the goal relevant to the faculty member’s career trajectory, discipline? Are these goals aligned with our strategic plan (Clemson Elevate)?

Time-Bound (T): Provide a target time-frame for when this goal will be worked on and when the deliverables will be completed.

Advantages of Using SMART Goals

As recently stated, the SMART method is widely used within management and well as program planning and evaluation. More recently, SMART goals were also applied to teaching settings, which are well-received by students. Advantages of the method includes clarity of expectations, alignment of resources, and a clear path to enhance evaluation and accountability. More importantly, these goals enable of path for growth that improves not only performance but also well-being. For these reasons, many academic institutions have adopted SMART goals as part of their career planning for faculty. Among those, it is worth mentioning University of California, Rutgers, Colorado State, Stanford, or Iowa. It is also worth mentioning that just like any other change, stakeholders should buy-in, so these goals do not become an empty requirement.

Let’s get started!

Although one can not reasonably use the same template to write every goal, this idea provides a framework to state what you want to accomplish, when do you want to reach that objective, define a clear indicator (balancing ambition with realism), and potentially identify the support needed (skills, tools, mentoring). In this regard, one of the simplest models to get started is the one provided by Johns Hopkins’ Bloomberg School of Public Health. In that blog post, they suggest the use of a simple template:

By _(time)_, the _(audience)_ will _(verb=performance)_ as measured by _(assessment/measure + standard/criteria)_.

In the document provided by University of California, they provide a simple example of goals to improve the performance of somebody whose hypothetical job is to create PowerPoint presentations. In this case, instead of writing “I want to improve my performance”, they suggest:

Specific: I received low marks on my ability to use PowerPoint at my last performance review. Improving my skills requires that I learn how to use PowerPoint efficiently and practice using it by creating various presentations. I’d like to be more proficient using PowerPoint in time for my next review in six months.

Measurable: By the time of my next review, I should be able to create presentations that incorporate graphs, images, and other media in a couple of hours. I should also be able to efficiently use and create templates in PowerPoint that my coworkers can also use.

Achievable: Improving my PowerPoint skills is instrumental in moving forward in my career and receiving a better performance review. I can set time (1 hour?) aside every week to watch PowerPoint tutorials and even enroll in an online class that can teach me new skills. I can also ask coworkers and my manager for PowerPoint tips.

Relevant: Working with PowerPoint is currently 25% of my job. As I move up in the company, I’ll need to spend 50% of my time creating PowerPoint presentations. I enjoy my career and want to continue to grow within this company.

Time-Bound: In six months, I should be proficient in PowerPoint ensuring it only occupies 25% of my workload instead of the nearly 40% of the time it occupies now.

With a little help of AI

You may already know that the GPT (generative pre-trained transformer) is a type of large language model (LLM) that utilizes deep learning to produce human-like text, generating coherent and contextually relevant responses. That is the heart of ChatGPT, which was trained on massive amounts of text data, to learn the rules of human language, and to give us quick answers based on the training dataset. Many other platforms, including Microsoft Copilot or Google’s Gemini, are also available for these tasks could be used to kick start the thinking process of transforming goals into SMART goals.

As an example, ChatGPT was used to convert the following goals into SMART goals: “Publish 3 papers and teach 1 course”, returning these options:

Goal 1: Publish 3 papers

Specific: I will publish three peer-reviewed research papers in reputable journals.

Measurable: Three publications accepted.

Achievable: I already have data and manuscripts in progress to support this goal.

Relevant: Publishing advances my academic career and contributes to my field.

Time-bound: I will submit all three manuscripts by December 2025 and aim for at least two to be accepted by that time.

✅ SMART Goal: Submit three research manuscripts to peer-reviewed journals and have at least two accepted by December 2025.

Goal 2: Teach 1 course

Specific: I will design and teach one undergraduate course in my discipline.

Measurable: Successfully deliver the course for one semester with at least 85% of students completing it.

Achievable: I have prior teaching experience and institutional support.

Relevant: Teaching is part of my professional responsibilities and contributes to my career development.

Time-bound: I will teach the course during the Fall 2025 semester.

✅ SMART Goal: Design and teach one undergraduate course in Fall 2025, with at least 85% student completion and positive evaluations.

Taking advantage of ChatGPT’s ability to analyze text, one could also upload a PDF of Clemson Elevate and ask the algorithm to generate goals that align with the overall objectives of the institution. In this case, the goals were transformed into:

Supporting the Discovery Drives Success pillar and the University’s objective to double research expenditures by 2035, I will publish three peer-reviewed research papers in journals with an IF > 3, within the next 12 months. This will advance my academic career and improve my research impact

I will teach one undergraduate/graduate course this semester, delivering all planned lectures, assignments, and achieving positive course evaluations. In collaboration with the Pearce Center, our office held a Faculty Writing Retreat May 2, 2025. The retreat was held at the Brook T. Smith Launchpad in downtown Clemson, from 8:30 am- 4:30 pm. The event hosted more than 50 faculty members and included an introduction to writing circles and goal setting by Dr. Arelis Moore, two dedicated writing sessions, and an opportunity to connect with faculty members in writing circles at the end of the day. In addition, Dr. Cameron Bushnell offered a presentation on scholarly resources to elevate scholarship. We would like to share the results of the evaluation of the Faculty Writing Retreat (FWR).

Overall Evaluation

A summary of workshop results highlights the value of these types of sessions in terms of overall satisfaction with the workshop, the progress made in the writing projects, the helpfulness of the sessions and the presentations offered, as well as the effectiveness of the on-site writing circles organized. As it can be observed in the following plot, participants of the retreat were very satisfied with the experience, their progress, and the program offered.

In addition, responses showed that although faculty are reluctant to commit to continue working in their writing circles, they appreciated the space selected for the workshop. While these findings can be related to the inherent interdisciplinary approach to the retreat and the fact that it was open to all faculty across the university, several reports have described the potential advantages of hosting discipline-specific writing activities. Such approach would incorporate specific styles, topics, and formats used by each discipline. Likewise, most of them expressed their willingness to participate in future faculty writing retreats (FWR) and writing session; underscoring the value of the activity and the perceived need for additional opportunities like this one.

An additional aspect to highlight is that despite the flexibility offered in terms of work, most faculty that attended the workshop opted to make progress in research-related tasks, journal articles being the most common option.

Additional Aspects of the FWR

Among other comments received in the survey, faculty expressed appreciation for the dedicated, uninterrupted writing time, which helped build momentum and reduce distractions. Faculty also mentioned that writing circles offered feedback, discussion, and inspiration for potential collaborations. In line with literature reports describing the importance of having a community of people writing (see Noone, Wiebe, or Bonafide), faculty commented that the retreat fostered interdisciplinary interaction and a sense of scholarly community, enabling social networking and the chance to learn about peers’ work. In addition, faculty shared a number of ideas for additional support mechanisms for this work, including:

Peer editing support for non-native speakers.

Public speaking or communication workshops.

Interdisciplinary research “speed-dating.”

A statistical help desk.

Mental health support and wellness integration.

In summary, faculty overwhelmingly expressed appreciation for the writing retreat, emphasizing the importance of dedicated time for scholarly work. Many noted the value of collaborating with peers and highlighted a strong desire for more regular opportunities of this kind. There was a shared appreciation for the Office of Faculty Advancement’s support, and participants reported feeling more motivated, connected, and re-energized as a result of the experience.

Need more information?

Faculty who did not get the chance to participate in this retreat can request copies of the presentations and reach out for support to develop their own writing groups. Despite these advantages, a recent study show that more than 40% of American workers do not take all their paid time off, that many faculty members consistently work >50 hours/week (in some cases even more), and that this trend continues over the summer. While some people may have the idea that faculty members have summers off (or that are actually paid to have summers off), many of us see summer as an opportunity to make progress in our scholarly work, pushing the boundaries of our work/life balance. That said, current research shows that taking a break could provide great benefits to your own health, to your productivity, and to the overall organization. The World Health Organization and the International Labour Organization (ILO) reported sufficient evidence for higher risks of ischemic heart disease and stroke amongst people working long hours (≥55 hours/week), compared with people working standard hours (35–40 hours/week). In other words, working long hours for an extended period of time is simply not sustainable and (just like any other activity) you need to consider recovery.

First, consider that your brain will benefit from a break

A recent study published by the American Psychological Association provided an opportunity to increase our understanding of the different factors that play a role in this vacation–well-being relationship. They conducted a meta-analysis using 32 studies that included 256 effect sizes to examine how employee well-being levels change due to vacation, revealing large effects on well-being that does not fade out as quickly as previously thought. The results also showed that vacation length, national culture, and number of nationally mandated vacation days moderate this relationship, but the role of vacation location (i.e., away from home, at home, or a mix of both) remains unclear. According to the HBR, giving yourself the opportunity for rest and catch-up on sleep (both quantity and quality) can alleviate sadness, anger, frustration, and irritability. In turn, these changes can help unclutter your mind to create more mental space, allowing you to think more clearly and creatively.

Second, try to (truly) disengage from work

As recently noted, the beneficial effects of recovery are based on the effort-recovery model (ERM) and conservation of resources (COR) theory. Briefly, these two concepts provide a framework related to the need to balance work-related stressors with activities that help one’s psychophysiological systems to return to prejob stress levels. The longer we ignore this, the higher the chances to suffer from more harmful effects (chronic health issues and disease), highlighting the critical need to disengage from work on vacation for maximum well-being benefits. For example, research shows that physicians who worked during a typical vacation day (such as performing patient-related work) experienced significantly higher rates of burnout. These results become specially relevant if we consider that many employees prioritize email over vacation time and that such pattern can significantly affect family dynamics. Breaking this pattern is definitively easier said than done but you may consider the following options:

Turn off notifications for work-related apps and disable automatic push and fetch options on work email accounts. These simple steps will remove the constant ding and allow you to focus your attention on other tasks. If you need help with this task, you may follow these instructions (iphone) or contact CCIT.

Setup an automatic reply, letting people know that you are away form the email and that you will respond when you get back to work. If being disconnected from your email causes anxiety (and this is very common), you may consider including specific information in the automatic reply. For instance: Many thanks for reaching out. Unfortunately, I am currently on break and have very limited email access. Thus, I’m asking that you please consider resending your email after _date_. If you need an immediate response, please contact the Department’s main office at _phone_ or _email_. It may take a few days, but most people will respect your boundaries and either find help somewhere else or circle back if only you can address the issue.

Third, use your time to engage in something different

If we now consider your break from work as recovery time, it would be important to bring up the difference between recovery activities and recovery experiences. Although more information can be found in this article, the former concept relates to what people do to unwind during non-work time (physical exercise, hobby, socializing, etc) and are clearly different from household chores. The latter refers to a broader psychological states people are in during non-work time (psychological detachment from work, relaxation, mastery, and control). While both (activities and experiences) have shown positive impacts on well-being, vacations provide a prime opportunity to engage in deeper recovery experiences. For instance, findings revealed that engagement in entertainment, light recreation, social, and cultural activities positively affect psychological detachment. Including meditation in your vacation can also increase mindfulness, lower levels of fatigue, and higher levels of well-being than an “ordinary” vacation during which meditation was not practiced. If you want to know more, this TEDx talk specifically discusses how to make the most of your vacation time and why people take a vacation.

Last but not least, develop a plan for the return-to-work days

A famous quote (attributed to Lyndon B. Johnson) says “Nothing comes free. Nothing. Not even good, especially not good.” The quote gains relevance when we consider how academics respond to time off, simply because returning to the daily obligations represents a challenge and not all of us respond in the same way. For instance, people that tend to be self-critical or perfectionistic (doubts about actions), reported higher levels of fatigue, emotional exhaustion, and anxiety when returning to work – mediated by their own tendency for perseverative cognition about work during the break itself. While people often report pre-vacation levels of well-being within just 1-4 weeks after returning to work, there is also evidence that leisure time relaxation experiences after vacation seem to decelerate this trend. To make your return easier, you may consider setting boundaries for the hours of work and non-work activities, a more flexible schedule or a shorter schedule, or avoid taking complex tasks within the first few days after returning.

Want to know more?

If you have any questions regarding this post, please contact the Office of Faculty Advancement (facultyadvancement@clemson.edu) Please use this form to provide feedback, propose stories, or nominate a colleague to be featured (including self-nominations).

It may seem obvious for many people, but unplugging from work and setting time for yourself can have long-lasting effects on your physical and mental health. Professionally, she has worn many hats, but they all have a thread running through them that has led her to the professional role she has today. She brings over 25 years of experience in research development and program management. Jane views herself as much as a coach and mentor as anything in the work she does. The work of supporting faculty as they form, develop, and articulate their research ideas in a grant application requires a set of skills that many faculty may take for granted and may not be what most faculty assume. Our research is often very personal to us and the process of writing and applying for funding can be emotional and fraught with highs and lows making the job of our grants development professionals even more interesting.

Jane’s journey at Clemson started in the College of Engineering and Science where she was editing and managing proposals in the Department of Bioengineering. This evolved into supporting the College’s larger proposals through the proposal development phase into the management and implementation phase if they were awarded. In 1998 Jane became the Administrative Director for Clemson University’s’ first NSF Engineering Research Center (ERC), The Center for Advanced Engineering on Fiber and Films. Her next steps led to working with the College Dean’s office to create the college level infrastructure for a research development type office. This created an opportunity to build a template focused on creating the organizational infrastructure for a research and grants development focused office in support of this key component of faculty scholarship. This part of the scholarship process is different that sponsored programs or other areas of research but ensuring the institutional infrastructure to support it is fundamental to meeting the mission and goals of Clemson University.

In 2013, Jane was asked to help launch Clemson’s first Office of Proposal Development in the Vice President for Research Office. This office used the template that she created in the College Engineering and Science to create this office, and it has grown and evolved today into the Office of Research Development. Today it offers a range of resources for faculty, whether through the NSF Career Academy, specific workshops or proposal development, Jane and her colleagues can provide an informed and objective even handed critique of proposals. Their goal is to help faculty develop rhetorical strategies that work with any communication or proposal strategy. Helping faculty articulate the best and most effective argument for a given audience is a key component of this work.

In the end Jane says the best part of her job is helping faculty solve complex problems and hopefully the work she is doing is one part of making the world a better place for all of us.

More information about Jane Jacobi

864-656-1296

jacobij@clemson.edu

ORD Overview

Want to know more?

If you have any questions regarding this post, please contact:
Office of Faculty Advancement
facultyadvancement@clemson.edu

Please use this form to provide feedback, propose stories, or nominate a colleague to be featured (including self-nominations).

Jane Jacobi, Team Lead in the Office of Research Development, has been at Clemson for more than 30 years. After which I started at Clemson as a Pathway Postdoctoral Fellow which transferred to a tenure track position. Clemson University was also a place that was of personal interest to me because of the family both my husband and I have in this part of the country. Additionally, I saw Clemson as a place where I could build on some of the work, I did for my master’s thesis on tourism development and the displacement of African American communities on Hilton Head Island. I wanted to continue to work on topics related to conservation and tourism policies in relation to African American communities in South Carolina.

What else can you tell us about your work?

I have one foot in the US and one foot on the African continent, West Africa specifically working on topics related to parks and protected areas. I look at integrated conservation and development approaches, learning how to manage protected areas in ways that are inclusive and economically and socially beneficial to communities around them. In addition, I explore the relations (social, cultural, economic and political) that communities have with those protected resources. There is a long history of human rights violations around the establishment of protected areas, as these resources also sustain the livelihood of many of those communities. In short, I see my research as trying to address some of those issues and then building the bridge between protected areas and communities living around them.

My current sites are Francis Marion National Forest and Cape Romain National Wildlife Refuge. These areas used to be rice plantations during the slavery era and later were significantly impacted by the lumbering industry. These eras of extractive industries transformed the ecologies of those places. Yet these areas have a cultural and historical significance to the African American communities who still maintain an ancestral connection to those places. During the reconstruction Era African Americans families bought lands, which were then considered of low value, and settled in the forest that is now Francis Marion. So not only did enslaved Africans worked that land right to what it’s become now and its biodiversity, they also owned lands in the forest and marshlands where they sustained their livelihoods and maintained cultural practices. Despite that connection, they no longer have access to sites now designated wilderness areas. My work seeks to propose evidence-based management approaches that would allow them to maintain the rich connection they have with those sites, rather than restricting their engagements to only recreational activities.

What is that you do in terms of research?

I consider myself a political ecologist or a social ecologist. I apply the political and the social lens to ecology, ecological processes and natural resources management. We don’t just look at natural resources through their ecological elements, but we also consider the political, social and political economic elements and how they shape environmental issues.

I was trained as a conservation social scientist through an NSF-IGERT Fellowship at Texas A&M University called Applied Biodiversity Science (ABS). That program allowed natural scientists and social scientists to work together on conservation issues. Participants had a home department but were expected to follow the ABS curriculum. The program was for social scientists like me and for ecologists and conservation biologists. I worked with a fisheries ecologist from Brazil. She was a great partner for me because of the work I was doing in Senegal on social issues related to protected wetlands and freshwater fisheries. In Brazil, she was looking at the ecological side of freshwater fisheries and I was looking at governance institutions of fisheries in Brazil. It was a very interdisciplinary program.

How do you manage your time to balance your personal life, teaching, research, service, and all the other things you do?

In terms of family time, I really have to set boundaries. I know this is a cliche response, but it’s so important. When I’m home out of regular working hours, I check e-mail but only respond to emergency, nothing mentally draining. If I have to do more intensive work during weekends, I do it in the morning so I can have the rest of day off. I block time to write and do research and force myself to do it by putting that time on my calendar. It took me some time to get there and be disciplined about it. But once I started adhering to it is when I made a lot more progress in terms of my publication and grant writing.

It is also important to note that I have been able to find great collaborators. Finding those collaborators that you can actually work with well and share the burden of carrying an entire research agenda is as important as declining collaborations that may not be good for you. Sometimes it’s important to recognize those things that are simply beyond your bandwidth even when you consider the potential impact in the projects and the students involved.

What advice would you give to your self-first year assistant professor?

Mentoring students takes a long time and often that time comes from research productivity. As much as possible, I would advise myself to space things out a little more, having a longer-term plan in terms of grants and graduate student mentoring.

How do you see your research, program, department, the college and/or university evolving in the next five years?

I would love to delve deeper into my work. As an ethnographer, I want to go into the community and spend time there. I wish to be able to do the quality of research that I really want to do, rather than just doing interviews and then close out the project and move on to something new. I want to build the pieces that allow me to just be in a space and do justice to the community, not just being a helicopter scientist who comes in, extracts and then disappears. I’m interested in building that relationship with the community, pursue research that is more collaborative, a co-production of knowledge one that will ultimately serve the community and not just my career.

More information about Dr. Sène-Harper

Google Scholar Profile

Clemson Profile

Website

Want to know more?

Please use this form to provide feedback, propose stories, or nominate a colleague to be featured (including self-nominations).

This month, we feature Dr. Aby Sène-Harper, Assistant Professor (recently promoted) in Parks and Conservation Area Management. Beyond , writing groups seem to be effective to accompany the writing process, as participants share their texts and improve them through peer feedback. The effects of these groups is not trivial, as a recent study showed that not only the number of papers written by faculty members increased but also that 86% of the papers reviewed by the group were accepted for publication and 94% of those were accepted by the journal to which they were first submitted. Besides addressing instances of over-reliance on student evaluations, the idea behind these changes is that a more diverse set of metrics is less likely to be affected by the same variables, thus providing faculty a fair opportunity to showcase (and get credit for) everything they do to advance the educational mission of the institution.

Assembling a Teaching Portfolio

In order to comply with these requirements, the faculty manual lists a number of options in terms of materials to be used as additional metrics to document teaching effectiveness, including evidence-based measurements of student learning that meet defined student learning outcomes, evaluation (by peers and/or administrators) of course materials, learning objectives, and examinations, in-class visitation by peers and/or administrators, a statement by the faculty member describing the faculty member’s methods, exit interview/surveys with current graduates/alumni, and any additional criteria as appropriate for the discipline and degree level of the students. The latter category is especially important, as it allows faculty to discuss information from course materials (syllabus, lectures, assignments, tests, examples of student work, Canvas page, communications, etc.), profile of students (enrollment, the type of student taking the class: concentrators, first-year students, non-specialists, graduate students, etc.), documentation of innovative teaching approaches and special efforts invested to improve learning outcomes, faculty development efforts (course design, development of new courses, flipped courses, mentoring of other teachers, etc), inclusion of previous feedback, inclusion of course modules that support the goals of Clemson Elevate (integrating activities aimed at highlighting inclusive excellence, global engagement, service and/or experiential learning, etc.) or a course audit for accessibility (Clemson OnLine). More generally speaking, these materials can be broadly classified into three buckets, containing information from the students (surveys), information from the faculty member (teaching statement), and information from peers (formative feedback). In all cases, the objective is for faculty to provide not only the information supporting their activities but also the context to interpret such information, from the lens of their own professional development path.

Adapting the Faculty Handbooks

Considering that these requirements have been in place since Fall 2023, it is critically important to emphasize the need to adapt the department’s faculty handbooks, so the teaching components of faculty’s annual evaluations consider the additional metrics. It is also important to state that no single quantifier from the course evaluation forms completed by students (including individual questions or combined scores from selected questions) may substitute for a wide-ranging review of the responses (Chapter V§E2e).

One source of information that could help departments is the CRTL (U. Michigan), that also implemented a multidimensional approach to assess teaching. In this case, they specifically list instructional delivery, course planning, grading, course management, oversight of independent studies (honors theses, prelims, dissertations, etc), support for student internships, experiential learning, service learning, department and curricular work, advising/mentoring, and professional development/innovation around teaching. Departments can also consult recommendations from the TEVal Project, that also follow the model of the three buckets (information related to peer review, student evaluations, and self reflection). A common theme in the project is that regardless of the institution (KU, CU, or UMass), the evaluation of teaching is based on multiple dimensions, with the caveat that not every institution uses every metric and that the weight assigned for each dimension could also vary.

It is also important to mention that several reports have pointed to the relevance of Behavioral Anchored Rating Scales (BARS) for the evaluation of teaching effectiveness. In this case, the performance levels are defined in terms of expectations (Does Not Meet / Needs Improvement / Meets / Exceeds / Outstanding) for a set of tasks. As a general example, the following article (Coursera) describes an example of how BARS can be used to provide formative feedback linked to specific behaviors representing anchor points for the dimensions evaluated, rather than using generic descriptors to rate employees from poor to excellent. It is also important to mention that BARS are being increasingly used to assess teaching effectiveness, leading to increased buy-in, and potentially impacting student’s performance.

Additional Resources

Assessing Teaching Effectiveness, University of Buffalo

Documenting Teaching Effectiveness, UC Berkeley

Methods to evaluate your teaching, University of Oxford

Behavior Anchor Rating Scales (BARS), Purdue University

Examples of BARS in academic settings

Arizona State University

Georgia Tech

UT System

Want to know more?

Please use this form to provide feedback, propose stories, or nominate a colleague to be featured (including self-nominations).

Recognizing that the effective evaluation of faculty teaching requires a multifaceted approach, Clemson University adopted a model that considers not only the course evaluation forms completed by students but also two additional metrics of teaching effectiveness.
